This is the most common reason deep tech teams delay commercial work — and often the most costly one. You don't need a finished product to start talking to the market. In fact, doing it early is precisely what prevents wasting two years building the wrong thing.
What we do during the validation phase is not selling — it's listening. Customer discovery interviews, market mapping, and early outreach are tools for learning, not closing. The goal is to find out who your real buyer is, what pain they have today, and whether your technology addresses it in a way they would pay for.
Teams that start commercial conversations at TRL 4–5 arrive at TRL 7 with a validated ICP, a warm pipeline, and sometimes a first pilot already committed. Teams that wait until TRL 8 start from zero in a market that has moved on.
In most cases, yes — and this surprises many teams. Major European funding programmes explicitly include budget lines for market validation, commercialisation activities, and go-to-market support. This is not a grey area; it is encouraged.
